Hybrid Staffing Solutions – It’s Not Just Outsourcing

One of the challenges of my business is that it is not simple to explain to someone.

We are not a straightforward outsourcing company.

I don’t work with clients who are just looking to save money by sending jobs overseas.

Instead I offer a hybrid staffing solution. And what is that exactly?

First off I specialize in basic analytics. The types of clients we take on have a need for someone to analyze something in order to answer questions and provide solutions. We don’t do traditional customer service, we are not tech support and we don’t take on many advanced analytics projects.

If someone comes to me asking about predictive analytics models, the blending of big data sources or data science, I am happy to consult with them long enough to find a good match with a company who deals in these things. But it’s not what we focus on.

We are good at things like analyzing social media content, public data mining, building and maintaining business dashboards, conducting demographic research and gather competitor data. We use Tableau and Excel. We help people who have systems in place, they just need assistance with maximizing their value. This is what I teach my team.

We are a niche business partnering with companies who have a specific need.

Our clients are small to medium sized businesses in growth mode. I’ve worked with both small mom and pop businesses and big corporations. They both have limitations to our business model. Our clients all have an analytics centric culture, they just don’t have the resources to optimize and grow the business completely in house.

Another difference between what we do and what traditional outsourcing companies offer is that most of our team is home based. As a general rule, I don’t like the office based model when working with talent from the Philippines. Running an office team in the Philippines is very complicated due to the labor laws and competitive market. It’s us much easier to attract top talent at an affordable price by setting up virtual teams.

In the end, my success has primarily been because we find ways to merge the culture of the client with the team in the Philippines. We don’t look and feel like most outsourced teams, because we integrate the new team into the client’s culture.

So now you have a better idea of why I say it is somewhat of a challenge to explain our model. We offer hybrid staffing solutions… a Philippines based, virtual team set up to mirror the client culture who offer a variety of analytics and back office business services.

Maybe it is not as hard to explain after all.

The 3 Parts of Me: BPO Elite, DMAIPH and Sonic Analytics

A little about me. I oversee three small companies that specialize in analytics. I am not actively trying to sell you my services, but do hope that if you ever have a need for tailor made analytics solutions, you remember me.

BPO Elite is a consulting business that matches up companies in the U.S. with talent in the Philippines to do a variety of basic analytics and back office work. We DO NOT deal with companies looking just to send jobs overseas, focusing only on partners who need to add flexibility and depth to the talent pool. DMAIPH is a company designed to deliver analytics training and support to colleges and universities looking to add more analytics centric courses and materials to their curriculum. To date, I have consulted with over a dozen of the top schools in the Philippines as well as working with student interns from UC Berkley, San Diego State and Diablo Valley College. My interns have helped a number of small business with basic analytics projects. I also blog about my love for analytics and how I teach it.

Sonic Analytics is a training business that focuses on corporate trainings in analytics related topics. Based on my experience as a senior analytics consultant with Wells Fargo Bank and in teaching analytics to college students in both the U.S. and the Philippines, I have come up with a very effective way to help professionals get a better handle on the analytics culture in their business. I have delivered trainings to thousands of people over the past few years, helping them learn how to make more data-driven decisions.

Outsourcing For Expertise Is The Way To Go

Increasingly, both large and small companies are engaging with specialized service providers as partners to their business goals. As we see in the visual below, the Philippines is still amidst a boom in this phenomena.

The continued rise in outsourcing is due to a companies’ decisions to focus more on their core strengths. In general, service providers concentrate on one or more specialized activities that the sponsor company doesn’t wish to do or doesn’t have as broad in-house capabilities to perform. We see a lot of this with our current client line-up here in DMAI.

However, in additional to taking on tasks that the sponsor companies view duties for specialty providers, it is also now becoming more of the overall business strategy to integrate both businesses rather than you the service provider as a patch.

It’s actually a long-term business model to truly partner on delivery solutions, and as a result, sponsor companies have built strong relationships with providers upon whom they can rely to contribute to their business goals in a manner that complies with both their quality and vision—yet without the need for redundant supervision.Again, this is a model DMAI has been successful at implementing with U.S. based clients.

Providers like DMAI, must be able to engage in a hunt for  talent in order to guarantee expertise and quality. A Few More Thoughts On Leadership

Most of my blog posts the past few weeks have been focused on leadership.

As my company grew from 6 to almost 100 in just 18 months we were forced to make a lot of quick decisions that have not always turned out to be the best long term solutions. So now I reflect on those lessons. How to move away from making snap judgments based and move more into data-driven decision making. That’s always been the goal.

Here are so of my favorite quotes on leadership and how I plan to wrap them into my leadership meeting next week.

Jack Welch said that, “Before you are a leader, success is all about growing yourself. When you become a leader, success is all about growing others.” I firmly believe this and have tried hard to instill this sense of purpose in my leaders. However, we have a lot more work to do before we have an organization full of people looking out for the success of others before looking out for their own success first.

A big part of this is to constantly be pushing the organization to evolve and to never rest. Peter Drucker said that “Leadership is lifting a person’s vision to high sights, the raising of a person’s performance to a higher standard, the building of a personality beyond its normal limitations.” That’s my point exactly. We look at the data, analyze our performance and determine what to improve next.

From our recent survey, we know our team members crave feeling valued and being appreciated more than they depend on being paid well. We need to focus on this and build a recognition program that show value and share appreciation. Sam Walton once said, “Outstanding leaders go out of their way to boost the self-esteem of their personnel. If people believe in themselves, it’s amazing what they can accomplish.” For us to reach the next level of success as a company this sense of empowerment needs to permeate through the ranks.

I hate when I have to manage people because things aren’t being done they way I expect them to get done. Part of that comes from my own failures in instilling this lesson in others. “Leadership is the art of getting someone else to do something you want done because he wants to do it.”  from General Dwight Eisenhower. We do too much bossing and not enough uplifting others to dream the same dream we do.

And finally, from John Quincy Adams, “If your actions inspire others to dream more, learn more, do more and become more, you are a leader.” To me that is the most important measurement for us to look at. Everything else comes next.

Why The Philippines?

I am often asked why leave a great job for the biggest bank in the U.S. to set up my own small call center business in the Philippines?

To the average person that might seem like going against conventional wisdom. However to a person who is knowledge about world affairs and has some insight into the global economy, betting on a B2B solution in the Philippines, is absolutely the right thing to do.

The Philippines has been gifted with three things that will continue to propel its B2B forward economically; a youthful population, a fairly well-developed system of higher education, and its wide scale use of an American style of English.

Across the globe, many industries are coming up short when it comes to finding talent to fill jobs. This global demand for talent puts the 18-30 year old, college educated, American style English speaking Filipino in the sweet spot for future opportunities.

Business who can hire and train this population for work with businesses abroad are in the middle of a huge boom with no signs of slowing down.  That’s why I did what I did. B2B opportunities in not just the Philippines, but across Asia makes that side of the Pacific the place to be.

Mastering The Art Of Account Management

I have been thinking a lot lately about what its take manage the relationship we have with our clients.

A long time ago, I learned that to be a good account manager you need a rare combination of professional and personal characteristics, some of which can’t be taught. To me account management is the art of representing my business to clients and vice versa.

The job requires skill, advocacy, diplomacy, leadership, expectation setting, intelligence, method, heart, patience, experience, and wisdom. It is not easy and it is something I am constantly trying to improve at.

With this concept top of mind, I thought I’d share some of my tips for being an effective account manager.

  1. Under Promise and Over Deliver. I have always strived to under promise and over deliver. Most people get it wrong. They promise to something they cannot deliver and things go downhill quickly from there. Losing your client’s trust is a surefire way to doom your company.
  2. Do What They Want, Not What You Want. We often get so busy we think we have to do it the way we are doing it. Even when it’s clearly not what the client wants. This is another way to doom yourself and your business. They are paying you to do what they want, so don’t expect them to keep paying you to do what you want.
  3. Communicate Bad News Early. It is far, far better to tell you client you will be late on a deadline, or you can meet the requirement or you have to modify what you promised then it is to go silent. Not communication bad news early, or worse to communicating the bad news at all is another strike against you and your hard work, not matter what you intentions.
  4. Be the Expert. When it comes to dealing with a client, they are expecting you to know every answer, sometimes even before they ask it. They are paying you for your expertise. So you need to be the one to find problems before they are problems, fix things before they break and always have a solution at hand. If you are not an expert on what you are being paid for, they will find someone else.
  5. Always Have the Most Data. When your client tells you there is something wrong because they saw it in a report, then you know you have pretty poor analytics. You are doing the job, so you should be the one churning out the reports, championing the sharing of information and setting the agenda for the next meeting.

That’s just a few of the things that come to mind when it comes to being a good account manager.

And just in case I need to remind anyone, and not trying to brag… but I am pretty awesome at this.

One Step Ahead In The Talent War Across Call Centers In Manila

Came across this interesting article on LinkedIn. I’m always curious about that people are saying about how to have success with recruiting, because its perhaps the top challenges in my industry.

Recruiting good call center agents in Manila has got to be one of the hardest requirements to fill anywhere on the globe right now. Awhile back I came up with a formula for what makes up a good call center agent, and not the just the surface skills, but he core competencies. Here is what I see:

  • Conversational English (20%) – Conversations follow rules of etiquette because conversations are social interactions, and therefore depend on social convention.
  • Customer Service (20%) – Customer service is a series of activities designed to enhance the level of customer satisfaction – that is, the feeling that a product or service has met the customer expectation.
  • Technical Training (20%) – Instruction to help agents use the systems and personal computers on which they are dependent to get their daily work done.
  • Product Knowledge (20%) – An understanding of a good or service that might include having acquired information about its application, function, features, use and support requirements.
  • Work Ethics (20%) – A strong work ethic is vital to a company achieving its goals. An example of someone with work ethic is a person who gets to work on time every day and always works long days to get the job done.

Of these, the hardest to teach is the fifth one, work ethic. So to me 5 ways to look for strong work ethic in a candidate are similar to the ones listed in the LinkedIn article. They are:

  1. Recruiting at events is more the just showing our brand, but our story out there. It’s a crowded field and we are just one, small voice. But it’s a enchanting story that get people excited about working with us.
  2. We too lean on Referrals for a high % of our new hires. There is nothing better than an endorsement for the job from someone doing the job.
  3. Internships/OJT/Trainees let us see how they work and letting them see what its like to work with my team. Great way to make sure it’s a good fit from both ends.
  4. Looking locally at schools and outside the industry places like retail and service jobs to attract new talent to the industry. The industry is full of job hoppers and money chasers, so going for them is not a good option.
  5. Staying in touch by sending newsletters, inviting to trainings, text blasts is important to us. Staying top of mind and keep telling our story.

Finding Data For A Case Study In Outsourcing

Taking a business projects I did a few years ago and turning it in to a case study exercise for a group of students.

Project Goal – To determine the viability of outsourcing 3-5 engineering jobs (Project Engineer and Draftsman) from the home office in Rotterdam to the rep office in the Philippines.

Current Situation – There is currently a rep office in Makati that has the space to add at least 3-5 engineering jobs. This study will determine if outsourcing these positions will result in cost savings as well as add value to the overall company operations.

This study will provide answers to three questions:

Is Makati an viable outsourcing solution?

What is the average salary for talent in Makati?

Is anyone else outsourcing along similar lines?

Recommendations – We recommend the following actions to ensure the overall success of an outsourcing transition.

  1. Conduct a thorough cost-benefit analysis comparing current and future salaries and benefits of staff in Rotterdam and Manila.
  2. Post a job listing to see what kind of candidates apply and screen them as future hires.
  3. Market to OFWs as they return from aboard as they are the most likely pool of experienced candidates.
  4. Contract a local Subject Matter Expert who can be hired as the Team Lead who can take the lead in filling out the staff.

Sheer Force Of Progress

I come across these kinds of articles all the time. They mean a lot to, for a lot of different reasons.

They are justification for me leaving behind a nice salary and a challenging position at Wells.

They are good indicators that we are not even close to the peak of BPO growth in the Philippines.

They remind me of all the work that lies ahead.

They also remind me that the biggest risk to the industry is not something most people comprehend… the skills mismatch.

But most of all, they give me hope that the sheer force of progress may still uplift the Philippines during my lifetime.
