Q5: What are some basic strategies an analyst can use to find the right data at the right time? – Part 1

Several years ago I came across a book called the Accidental Analyst. After reading the book I was inspired to come up with a way to teach analytics to college students and fresh graduates.

The core of both the book and my program hinges on the ability of an analyst to find the right data at the right time.  The authors suggested that identifying your data is where it all starts. Identifying exactly what you need to address whatever it is that you need to report.

When I am training newbies, I generally brake finding data into two parts… the process of getting the data and the process of making sure the data is valid.

Back at Wells Fargo, the single greatest attribute that I had that made me successful was my ability to size up how long it would take me to deliver something. Knowing what data I would need, where I would find it and how long it would take me to analyze it to come up with something useful made me somewhat of a wizard in the minds of the team.

Finding the right data at the right time requires one to first off know their data. You have to know how the data is captured, where it is stored and how it makes it way to you. Knowing the data architecture in your business is the key.

So you have to get to know the people who know where you data comes from and how it gets there. Learn from them. Partner with them. Buy them doughnuts.

A few months ago I came across an analogy being used to describe data in a business. That of a data lake. A data lake is the living, breathing, evolving pool of all the data in a business. If you have a good data architecture, and you can navigate it fairly easily, then you have a data lake.  Ideally, your business has data structured in such a way you can live off it. Data to a business is like water to living things… it sustains life

So once you have the lake mapped out, then you have to learn how to fish it. Knowing where the fish are biting is another key. Once you know what data you need, you have to know how to get to it quickly.

Business Intelligence tools help us here. As does coding languages to extract data from a database. These are your fishing tools. You have to practice using them to be good at getting the right data at the right time.

Another way to optimize your data search is to save your work. Of as I call it leave yourself breadcrumbs. Save the query. Cut and paste the code into a document and save it. Write down the steps. Whatever you need to do to replicate what you just did so you can do it again in the future without starting over from scratch.

So to recap, how to you find the right data at the right time? You know its structure, you understand how its stored and you leave yourself clues to do things faster next time.

Now the other part of the equation is knowing if the data you are using is the right data. Finding data quickly doesn’t do you any good if you bring back the wrong data. We’ll talk about data validation and data quality in a future post.

Q3: What are some of the current trends in analytics?

Every few months I devote a day to discover what are the current trends in analytics. I do this both to refresh the slides in my presentation and to refresh my mind to see what I may have missed.

The amount of literature out there on analytics continues to blossom at an amazing rate, making it a true challenge to stay well versed on what’s hot and what’s not. I read a new analytics themed book about once a month and I have well over 200 blogs, web sites and social media groups cataloged. So I like to think I’m pretty well versed on what is current.

Every time I go to list the top 5 analytics trends, I find that some things change and some stay the same. Ever since I have been doing this, data visualization is near the top. Business dashboards continue to be a big need. Business intelligence tools evolve and new ones’ pop up, but Tableau continues to be a market leader. 90% of us still use Excel for 90% of our analytics work.

Still a lot has changed. When I started this just 5 years ago no one was really talking about Big Data or Data Science. People just stared discussing using predictive analytics and now its all about prescriptive, even though most of us are still just doing descriptive analytics. For the newbie, descriptive = historical, predictive = forecast models, and prescriptive = really complicated models with a lot of variables to not just predict the future but to show a lot of alternatives as well.

Now if you talk to experts they make think nothing I have mentioned so far is new. But to the novice analyst or to the manager who really doesn’t care what’s it called, she just want’s results… its all new to them.

So I try each time to really find something really new not just to me but truly new to analytics. Six months ago that was the idea of using a data lake instead of a data warehouse. For those still unsure what a data warehouse is, it’s a collection of databases stored and/or connected centrally. Data lakes are used to describe the reality that more and more data is now unstructured data.

The discussion on what is unstructured data and how best to mine it and integrate it with structured data has really been at the forefront for a while now. Going from 80% structured to 90% unstructured in in just a few short years as mankind generates unprecedented amounts of data not easily captured in a database every day.

As of today, if I had to pick 5 topics to talk about it would be (1) Hiring Data Science and Analytics Talent, (2) Big Data Analytics, (3) Data Warehousing and Data Lakes, (4) Data Blending and (5) Mining Public Unstructured Data

Q1: To start can you provide us with a basic overview of what is analytics?

Analytics is simply about looking for patterns in data to help answer questions. Most people use analytics within a business to help ensure more data-driven decision making. Businesses that use analytics are generally much more efficient and much more profitable then ones that don’t.

Analytics is generally employed by analysts who are skilled in using certain technologies and methodologies to identify, inventory and integrate large amounts of data quickly. What separates analytics from statistics and data science is generally the speed of the analysis and the focus on solving business problems.

The most common form of analytics is general business analytics that are used by senior leaders and decision-makers to investigate problems, validate assumptions and to guide strategic planning.  Business analysts are therefore the most common type of analyst. However, analytics can be used in an almost limitless number of business functions in specific areas like HR, recruitment, marketing, finance, and so on.

Analysts have been around a long time, but recent technological advances have both allowed us to produce and capture more data as well as give us the ability to analyze immense data sets quickly. Thus we are amidst a huge boom in the applications of analytics and the need for analytics talent across the globe.

Analytics is something just about every business leader is trying to figure out how to use more effectively in their business. As a result, there is a huge shortage of people who are skilled in working with data to answer questions and solve problems. This why you have seen the number of analyst job postings increasing at an amazing rate.

If you are not actively trying to surround yourself with analysts and if you are not infusing an analytics centric culture in your business, you will most likely soon see your business fail.

How to Build Your Business Strategy

Business strategy is something that comes naturally to me. I’m good at anticipating challenges, at doing research to assess the risk and reward to multiple options and I love to use data to validate or refute initial findings.

Though easy for me, I have found that being successful with business strategy is not as natural for most business owners, senior managers and decision-makers.

When I set up my first company, it was based on a year of research and lots of networking. When I launched my second business it was based not just on research and networking, but learning from the mistakes made the first time with financial planning and partner relationships. Now on my third business, having taken the best of everything that worked before and finding ways to mitigate the things that went wrong before.

Now, for most business leaders you can’t just hit the rest button every few years, but you should hit the reset button on your initial strategy. Adapt to changes in the market. Glean new insights on cutting edge technology. Stay on top of industry trends.

That’s the first key to business strategy. Understanding that it is a continual process that evolves. Many businesses fail because they don’t change with the times or because leaders just stick with what has always worked. That’s dinosaur thinking.

Any good business strategy has to adopt a continuous process improvement policy, using something Six Sigma or Lean to keep things form getting stale.

A good business strategy also seeks out new technologies that can disrupt both their business and their business marketplace. What was cutting edge and trendy six months ago most likely be as effective six months from now. Good Business intelligence tools that can do cool data visualizations and build business dashboards help us stay ahead of the game. I show a lot of people how to do this using Tableau Public, which is free and easy to learn.

The next key to business strategy is integrating customer insights into everything you do. If you don’t listen to your customers, if you can’t predict what they need, and if you have a strategy that puts profit before customer experience you will probably fail.

It amazes me when I see bad customer service, products that no longer meet customer needs being produced and unimaginative marketing campaigns. In this day and age, with access to our customers at unprecedented levels, there is no excuse for failing to get it right the first time.  We do a lot of surveying and engage using social media to stay connected.

The third key I include in my business strategy planning and consulting is understanding the competitive landscape. Knowing where we stack up in the marketplace, what are our strengths and weaknesses, what is hot and what is not… you need to put as much focus on what is happening outside the business as you need to know what’s happening inside.

Almost everyone I talk with about their competitors share with me one common feeling… I don’t really know what my competitors are doing. In fact a high percentage even struggle to identify who their key competitors are. We are active in industry organizations, online social media groups and attend competitors events to stay up to date.

Business strategy is a lot more than just business intelligence, customer insights, and competitive landscapes, but it is a good start. If you are able to add these to financial models and demographic data, you will have a well-rounded business strategy. And then its just a matter of keeping it fresh, resetting it every so often to make sure you don’t become a dinosaur.

All The Tools And All of The Talent but none of the Technique… Where Good Analytics Intentions Go Bad

I have seen so many examples of this. A majority of companies throw money at analytics in the form of buying new technology, but don’t spend a fraction as much on the people who need to make the technology work.

A good analyst using Excel is much more powerful then a mediocre analyst using a cutting edge BI tool. Without the innate curiosity, knowledge of the business and ability to communicate discoveries that come with a good analyst, your analytics plans will fall short no matter what the sales reps from the analytics companies promise you.

Now we have the 2016 Presidential Election results to analyze. Most predictive models had Clinton winning. Most of the polls had Clinton winning.

So where did the analytics go wrong? Well, its definitely not the technology. And I don’t think it was the talent.

In the coming days, I am pretty sure we will find it was the technique.

It was not getting deep enough data.

It was looking at the data and seeing what you expected to see.

Curiosity was lost.

Finding new perspectives to make sure we have the right data next time.

Hillary Clinton’s campaign will be a case study in where good analytics where not good enough.

Probing For Curiosity

Finding a good assessment to measure curiosity is something I am always looking for. Lots of ways to try and find it, but a true penchent towards curiosity can still be elusive during the hiring process.

Lot’s of probing questions like, asking candidates to explain how they solve problems and what they do when they come across something unexpected is a good start.

Taking personality tests like the MBTI and its ilk is another way.

Giving them a quick research assignment with fairly vague directions and open ended results can also help too.

Reading for fun is also another good indicator.

Whatever it is you do, make sure its something you are probing for.

Infusing HR Analytics into Organizational Behavior and Human Resource Management Classes

One of the things I have been working on is helping a top school here in the Philippines develop a strategy to infuse more HR Analytics into their Organizational Behavior and Human Resource Management Classes.

This effort is a precursor to a class specifically on HR Analytics, which is to the best of my knowledge, the first ever here in the Philippines.

So as I put more thought into the syllabus of each class, it occurred to me that a good way to approach analytics is to introduce it slowly over the length of the 3 classes, which follow in a natural progression.

Starting with the OB class, we can focus on how to identify data in an organization that will be useful to a HR team to measure things over time. To help really get at causality of human behavior on a wide scale, you need to have the data to understand context.

In the HR Management class, we will spend more time working on the inventory part of analytics, which is to bring the data into an analysis and reporting structure that helps us discover patterns and trends based on that data.

Then the HR Analytics class, we will then proceed on how to integrate the data and the analysis into tool like a business dashboard.

At a high level, the students will gain an appreciation for the wealth of data HR can access in an organization and how the analysis and reporting of this data can lead to more data-driven decision making.

Its great to have an understanding of why people leave a job, and to have good reporting on attrition patterns, but you also need to have the ability to enable strategic action based on data and not just observation or simple metrics.

That is what our students will be able to do that will separate them from other Psychology grads entering the workforce. They will be ready day one to be HR Analysts who can bring a much needed data centric skills set to a very people driven discipline.

Dan… Stick To The Plan

Having one of those days we all have once in awhile… where you invested so much time and energy into a plan, but you feel a need to change the plan.

For some it is comes with not playing well by rules. The more rules the less freedom and the less sense of  having control.

For others it may be the plan not longer fits where their life has evolved.

And then there are some who just like changing things. Mixing them up so they don’t stagnate and get bored.

Me, I’m all three.

I often hear the term serial entrepreneur… people who start things up and when the business reaches a certain point of maturity, they move on.

Never thought that one fit me too well. Im not really the cut bait and move on, I just like adding new things to what I am already doing.

I also think a lot about my super high expectations… since it is so hard to keep up with me, just about everyone tires and slows down eventually. Its impossible to expect the average person to stick to my plan, which makes it hard for me to stick to it.

However, at this point I have built something special. The company still needs a lot of work. The business plan needs to evolve faster than it has. We need to patch some holes in the boat. But overall, DMAIPH is in a pretty good spot.

So this is one of those “Stick To The Plan, Dan” days.

Look at the data, fight off the wanderlust (at least for now) and carry on.

Change is coming soon, I crave that change and Hope is just around the corner… but not today.

Sustaining Excellence

Still super happy over the Golden State Warriors going the NBA Finals the past two years. Winning a title, setting the records for wins… The way they did it, was a marvel to watch.

They lead their division from the beginning and never looked back. That take a special group to be consistent day in and day out.

They won with a first year head coach. That’s saying something that things were set up so well, that a new leader was able to step in and excel.

They beat the team with the best player in the world. Role players stepped up and made a difference. They wore LeBron out in a way that he never saw coming.

Now can they be a dynasty? Can they repeat this success or was it just a one-time thing? We will find out this year with the much hoped for Warriors-Cavs Round 3.

When you look across the San Francisco Bay, you see a team that is a true dynasty. The San Francisco Giants have one 3 World Series titles in 5 years. They made the playoffs again last year and are always in the hunt.

Besides having many of the same characteristics of the Warriors, the Giants have been able to take things to the next level.

Like the Warriors, they have a lot of home grown talent. That’s a proven way to go in any medium.

The Giants also have true starts who are not as well-known as the stars on the team they have beaten. They are hard workers who give it their all time and again.

There are a lot of lesson business leaders can learn from watching the way these team succeed… perhaps a future blog post on that.

But for now, as a huge fan of both teams… as I celebrate once again… I can only hope that the Warriors can sustain excellence like the Giants have.

It’s a great time to be a sports fan in the Bay Area. Truly a home of excellence!
