The final area that I have seen countless outsourcing efforts fall short is in having a smooth launch. You have put so much time into sizing the opportunity, negotiating the contract, finding the right people, acquiring the technology you need and building a technique playbook, but you aren’t done yet. You still need to roll it out.

When it comes to outsourcing, there is one thing I have never, ever seen. And that is a full delivery of services, exactly as required on target and without any glitches.

Here are a few keys to ensuring that you go live and avert as many potential disasters as possible.
• First of all, have a risk minded person involved. Someone who is great at looking at something and then coming up with a laundry list of things that can go wrong. And then most importantly, have them in charge of eliminating or mitigating the risks.
• Second, have your processes, the workflow, escalation procedures, and other important documents in writing for the team. No battle plan survives first contact unscathed, but the battle will go much better with one.
• Third, brief everyone. Have a pre-kick off meeting, do a walk through, run lots of tests. Do whatever you can to mimic production so that people get used to having to make decisions just like they will when things are live.
• And finally, hapollo11ave a plan to celebrate. Let everyone know what awaits them if they pull everything off. Give them an extra reason to go an extra step. Everyone wants to be part of a winning team enjoying the celebration of a new start.

That is just a few ideas of what you can do to ensure your launch go as smooth a NASA’s putting a man on the moon!

Outsourcing Tip > BPO Contract Negotiations: Learn About Both “the Big Picture” and “the Fine Print”

This is the title of a seminar I put together awhile back for small and medium-sized BPO owners, executives and managers. The objective was to address the latest business challenges in the BPO Sector as related to contract negotiations.

We engaged several practitioners to come up with an approach to empower the audience with new and innovative ways to optimize their contract negotiation process.

Here are some of the highlights:
• The biggest challenge that comes with contract negotiations is generally around money. A well thought out and detailed business proposal is key in mitigating misunderstandings and conflict around the cost of outsourcing work.
• The smoothest transitions are generally ones managed by a seasoned project manager, but if you don’t have one, we outlined what needs to be done.
• We also talked about how process mapping can lead to process improvement and how to account for that in the contract.
• Using models to show base, best and worse case scenarios is key to making sure the contract will not become a negative business hindrance to either party.
• We will discuss the importance of clearly and consistently engaging and communicating with key players both internally and with overseas partners.
• Many time negotiations begin informally and just involve the principles as they have a handshake agreement.
• Service Level Agreements and Production Quotas should either be included in the contract or in an addendum that clearly outline expected results.
• If pricing is depending on meeting certain metrics, its imperative that both the goals and how the goals will be measured and reported are included in the contract.

At the end of the workshop, attendees should have walked away with the following items of knowledge:
1. An appreciation for all the work that needs to happen before the actual contract is signed between the business and the overseas partner.
2. Several tips on how to make sure the contract is an ironclad as possible in terms of anticipating challenges.
3. Several tools and resources to help them in preparing the BPO contract.
4. A checklist of things to not forget to account for in the actual contract language itself.

So, when it comes to setting up an outsourcing partnership, don’t fall victim to charging ahead without a clear idea of what you need to happen in the contract negotiations process to ensure success!

Being A Great Analyst > Attribute #2: Visualize Your Data

Most people learn by seeing something… that’s definitely true when it comes to using data. They not only learn more, but data visualization also a quicker sharing of information and also enhances communication.

Here’s an example. My management team was discussing how to enhance our coaching efforts with the team and since each of my direct reports has a different area of responsibility; production, quality and schedule adherence, they were having trouble agreeing on which analysts needed the most coaching. They each produced reports that were stand alone documents that would be shared via email or dropbox.

So I suggested we build a simple business dashboard. A business dashboard looks something like this:

It’s a simple collection of visuals built on top of a data file.

I created a simple Google docs spreadsheet and shared it. Each of the key performance indicators used to evaluate employee success was given a column and I put each employee a row. I then had each of my directs input the relevant data points and quickly we had a rudimentary business dashboard and I now I have a much more in synch management team.

Simple analytics solutions like this are at the fingertips of any business. You just need to know when, where, and how best to implement them. Something so simple as a place to share data is so often overlooked by even the most successful businesses.

Analytics > Based on the Principles of Logic

One of my trainees recently asked me for some help with an assignment she had in her philosophy class. Now I am such a Star Trek fan aka Trekie, that of course the first thing that comes to mind in the character Spock.

I imagine that is anyone ever took a formal survey of analysts and analytics professionals, most would list Spock high on their list of “cool characters.” The use of logic to solve problems is a key plot point in several episodes and movies. Anyway, I digress…

The assignment is to look at the paperwork in a business and determine how logic and logical principles are applied. I look at logic as being used primarily in two different facets of paperwork.

1. to set priorities… using deductive reasoning to decide what priority is more important and which one to work on first. This is something that is hard to teach and a common interview question. Trying to determine if a person knows how to establish priorities tells you a lot about how logical they think.

2. to establish procedures… logic is used to set up a process like an assembly line or a pipeline where things are done in a routine that is most logical. Being efficient and optimizing a process require a lot of logic in the design and implantation of the process.

So for paperwork… the paperwork that gets done first is the highest priority like payroll… logic dictates that paying employees is the most important and logic helps you set up a process for paperwork… like if a form needs three signatures, you would use logic to set the order of whose signature you get first, second and third

When you have a problem with a process or too many priorities to accomplish all, you use logic to help you solve the problem.

Analytics, or the discipline of using data to drive decision-making in a business, is closely related. Logic is used to identify the data you need, logic is required to interpret the analysis and logic is needed to determine how bet to communicate your findings.

When you look at any business (or government, organization, structure, etc.), you need to employ logic to make that business run and paperwork is a big, big part of the resulting of using logic. Forms, reports, summaries, etc… they are all receptacles of logic that are used to keep things moving.

So when asked why I do what I do when it comes to the paperwork in my business, I am going to tell you because its logical to do it that way. Or as Spock might say, “Logic dictates how and why we use paperwork.”

Lesson 9 – January 2013 – New Beginnings

January 2013 got off to a great start. I set up a training, had a partnership with an events management company set up one in February, I filmed my first promotional video, and we had an official kick off party launch. I looked back at all the lessons I had learned in 2012 and focused in on two key ones; better marketing partnerships and charging more for the trainings.

There are so many important elements to a good marketing campaign. I learned a lot during my time with Wells, but hadn’t done a great job of them up till now. One thing was we needed a video. Something with me talking about analytics in away that gave people a chance to both better understand the topic and walk way feeling that I’m the best person to teach them about it. After some miscues we finally got it right. Another lesson is to have another voice be the one talking me up. We partnered with an events management company to get me in the media and put some polish on things. I guested on a number of TV and Radio shows and we started to sponsor more high profile events.

The next thing to do was reload the staff. At the end of 2012, I was down to one staff and no trainees. I decided to go all in with hiring more staff to help with the marketing and get our message out much broader then before. And with the media exposure we had content, we just needed to get it in front of as many people as possible. Based on the data available, I knew that our best bet was to train young professionals who could pay 3000 PHP for the training and then refer friends and co-workers. So that was the heart of our plan.

At the end of the month I was exactly where I wanted to be, the business had every sign of taking off and reaching the heights I had in mind.

13 Months in the Philippines – Lesson 8 – December 2012 – Holidays in the Philippines

As 2012 came to a close, things really started to slow down. I took full advantage of this to prepare of a big launch of DMAI in January. We didn’t go home for the holidays, and ended up just staying in Makati to enjoy Christmas and New Years. And boy was it memorable.

The Winter Holidays in the US start with Thanksgiving. That’s when the malls have huge sales and you start seeing Christmas lights and hearing Christmas music in the malls. However in the Philippines that starts in September. So, but December I was pretty fatigued from hearing and seeing the Christmas cheer and looking forward to finally seeing the day come and pass.

There were a couple of additional interesting lessons I learned. From the period between Christmas and just after New Years, all movies show in Manila are Filipino made films. No Hollywood blockbusters or international films. It’s both good and bad, it allows Filipinos to relish in their own productions and guarantees viewing for films that might otherwise be missed. However, they are of course all in Tagalog. I went to one and got some of it, its was a romantic comedy so most of the jokes don’t need translation, but boy wouldn’t it be nice if they had subtitles.

The other one that really stands out is the fireworks. In the US we do fireworks in a big way on July 4th. There are also some on New Years or Veterans Day or Memorial in places, but fireworks really cant be enjoyed when its cold so for the most is just Independence Day. In the Philippines in Christmas Eve, Christmas, New Year’s Eve and New Years Day. Staying on the 10th floor of a corner condo in Makati I could see fireworks all around from Pasay to Manila to Makati. Big and Small. It was amazing. And after the smoke was so thick it was like fog. It was truly amazing.

From an analytics standpoint I took away a couple of things. Know your holidays. For example, if you are an American company doing business in the Philippines know the holidays so you can keep your people happy. The second is that someone needs to do some analysis on the lost revenue of just showing Filipino films. They still make good money, but it has to be tough on the cinemas to sacrifice profit for art over a two-week period where everyone is at the malls.

13 Months in the Philippines – Lesson 7 – November 2012 – Flying Solo

When I got back from the U.S. in early November, things were very different. And that’s and understatement. They weren’t just different everything was starting to fundamentally change. My partners and I split ways. The project in Clark ended. I no longer had an office to go to. My right hand girl left to get married and have a baby. My trainees all found jobs. Professionally I was flying solo for the first time and it was exhilarating. I decided to take what I had learned from BPO Elite’s short coming and apply the lessons to a new company that would become DMAI.

However, I also knew that even though I was charting my own course, I would need lots of help from people to be successful. I ratcheted up my networking and took on a new consulting gig with a medical transcription company. I started looking for marketing partners who can help me get my message to a broader audience and I started looking for better short term ROIs on my projects.

By the end of the month it was paying off. I was starting to make decent money and had a master plan to launch the new company in January.

From an analytics perspective, I dove deep into the needs of my new client. I did a lot of research on healthcare outsourcing to learn the players, the trends and the sweet spots. Gathering data and fashioning it into a marketing strategy was priority one. Determine which products would give the company the best ROI, updating the marketing message and focusing in on key markets was the plan. It was a well polished business strategy that was deeply grounded in my analysis. The sky is the limit!

13 Months in the Philippines – Lesson 6 – October 2012 – You Can’t Go Home Again

October was a crazy month. Started out with an office in Taugig. Then spent most of the month in Clark. End the month back in California for vacation. Each story could be its own blog post, but for the sake of moving the narrative along, I’ll just briefly touch on each.

We found this great office space in Taugig. It wasn’t the best location, but good enough. It wasn’t the perfect size, but more than enough for our first year or so. And it was very reasonable as far as price and lease terms. The problem was we weren’t making enough money to cover the cost and my partners felt it to risky to keep the office with the hope that we eventually start making positive revenue. It would have made a great home. I’m still convinced that was a huge mistake because with a dedicated space I could have been running all kinds of trainings and seminars there. Anyway, it’s another simple analytics exercise. Basic accounting is always a foundation of any analytics exercise. Are you brining in enough money to pay the bills?

Going to Clark was a pretty cool experience. I got used to taking the MRT from Makati to QC everyday, I like the drive on the NLEX, and I felt at home in Clark. Being an old American Air Force base in the middle of one of the most beautiful parts of the Philippines, it felt like I was in Florida. Having grown up in a military family and spending most of my childhood summers in Florida… its was like being home again. Getting out into the provinces on a regular basis reaffirmed my belief that the future of the BPO industry is not in Manila. Things didn’t work our with your client, but I made a lot of connections in Clark that will always be worth the lost time on the failed project. One of the key lessons here, understand the amount of effort it takes your workforce, clients and/or customers to travel to get to you. A lot of companies don’t really analyze the market they are set up in, especially when it comes to recruiting talent.

At the end of October we came back to the US for a mini vacation and it was well-timed. BPO Elite was dying, the family needed some comfort time back home and it was just in time to catch the Giants winning the World Series. However, after spending six of the most amazing months of my life in the Philippines, it really didn’t feel like home. Its a lesson I’ve known since I spent a semester of high school in Japan, but home really is where the heart is. And for so many reasons for me that’s no longer the US. It’s the Philippines. You cant go home again, because where ever you are passionate and feeling alive… that’s where home is. And its the hardest part of analytics to understand… because there are no number or datapoints involved.

Simple Recruitment Analytics Exercise: Recruit your own Super Hero Team

Here is an example of simple exercise I sometimes include in my recruitment analytics trainings. It’s a good icebreaker/team builder that starts the conversation about how to measure the effectives ness of different roles in a recruitment process.

Situation: There is an asteroid about to hit the Earth. An evil super villain has  created a ray that is attracting the asteroid here.

You need to recruit a team of heroes to complete the following tasks

1.Stop the asteroid from hitting the earth.
2.Find the super villain and stop his ray.
3.Evacuate people from the impact zone in case you can’t stop it

Rules: You must pick 3 heroes and you must stay under budget on their “salaries”.

You can only spend 200 salary points total.

Superman –  150  JLA vs Avengers

the Hulk – 100

Batman – 75

Thor – 100

Wonder Woman – 75

Iron Man – 100

The Flash – 50

Captain America – 75

The discussion is always interesting and most teams come up with a different combination of heroes. Besides the lead in to recruiting, I also talk a lot about how when we recruit, we have to think about what appeals to our target demographic. Which in the case of most recruiting for the BPOs here in the Philippines means 18-24 year olds who like technology, games, super hero movies and anime. Trying to find creative ways to engage them and keep their attention is as big a challenge as any other one facing recruiters.
And for the record, the most common solution is just to hire Superman and save the rest of the money since he can handle all three tasks in a matter of seconds. 🙂
