The Five Stages of HR & Recruitment Analytics

I’ve seen a couple of articles recently espousing a set number of stages  in HR and/or Recruitment Analytics. Based on my knowledge, the 5 stages of analytics a people-centric department can experience are the following:

Stage 1 – The Data Dark Age – No analytics at all. Pipelines are either in MS Excel, a very old proprietary data based or maybe even on paper. Nothing is really analyzed, data quality is bad, and reports are pretty useless. Not collaboration exists between HR, Recruitment and other business lines.

Stage 2 – Living in Data Castles – Only a few people use analytics and most key management decisions are not made based on data, but on experience. Every department has data stored within its own data base. Its nearly impossible to share data due to poor data architecture. HR data is incomplete and the recruitment process does not have any dynamic reporting.

Stage 3 – The Flat Data Organization – Some people use some analytics to make some decisions, but its generally inconsistent across the organization. Data is generally historical and used tactically to understand simple patterns and effects. Some of the data castles have evolved to data explorers, venturing out to find and use new data sources, but many castles still remain in the organization. Generally HR and Recrutiment are using a people management and/or recruitment management software. Reports are useful and drive some decisions by management, but there is major room for improvement. Some data leads to buried treasure, but some leads you off the map… data quality is inconsistent.

Stage 4 – Civilized Data Flow – Most decision makers have access and generally use analytics. Several key team members have strong analyst backgrounds. Data is easily shared between teams. Most managers look at data before making a decision, and analysts have a say in business strategy based on their analysis. People are empowered to do their own discovery and analysis. The organization has answers  to questions about recruitment efforts and HR trends. Waste is controlled with effective people and recruitment management software.  Business dashboards are being used to convey a lot of information.

Stage 5 – Data Nirvana – Every team member from top down knows analytics, has access to the data they need and are empowered to take action on it. There are minimal hindrances to sharing data. It is hard to find a place like this but, when you do recruitment works like a well-oiled machine,  HR analytics are predictive and driving recruitment efforts. There is never a question management asks, that there is not a data driven explanation to answer with. Business dashboards are interactive and real time. Surprises are minimal and solutions come quick and founded on business data and insight. Open posts are filled quickly and people stick around because there needs are proactively being addressed.

When Your KPIs Aren’t Really KPIs

One question I get asked a lot is what should someone do when they know the data they are reporting and/or using in their analysis is not the best data to available?

No matter what part of the business you work in, the first thing to do is to define the current Key Performance Indicators (KPIs) being used in decision-making.  Often right off the bat, some of the KPIs being reported aren’t even being used.

You can do a simple survey, asking end users to rank in order of importance the KPIs they get. Also ask if the ones at the bottom are even useful or should they be eliminated if no one is using them.

At the same time you should be working on understanding what computations go into each KPI. Often we just do simple counts, total and averages that mask more important data. On the flip side, we tend to over complicate things with extravagant weighing and scoring. Either way, we need to make sure we know exactly what is being reported and how does the final data point come to its end state.

The next step is to look at the data architecture to make sure there is nothing happening upstream that might impact the data we are using in the KPIs. Before making changes to the KPIs we want to have the full view of what happens before the data gets to the end user.

Now we are at the point where we can start experimenting. What happens when we swap out data points? Or if we change a variable in a calculation? Or we pull the data from a different source? The questions are endless. Pick a few, make some changes in a test environment and start sharing the updated KPI data. See if it has more value with the end users.

Again, this shouldn’t be hard. But of course in many organizations a lot of consequences can result from a simple change to just one KPI. Spreadsheets may have to be reformatted, review processes may have to be updated, dashboards may have to be redesigned. But in the end, what is more important… making decisions with crappy data or setting a standard to let the reporting process evolve as the business evolves?

This come back to my point earlier, changing KPIs is as much sales as it is analysis… that you have to be ready to share a story, back it up with data, and really influence the minds of senior management that updating the KPIs makes good business sense.

Let me tell you about one of our clients who came to us in expansion mode. We started with six work from home staff who were tasked with adding key words to online auction items. Starting with a small team who would just do a small percentage of the key wording for our client. We quickly found our talent pool was very large and very deep. So we quickly built the team up to a dozen and then 25 and ultimately 50 people. We worked closely with the client at first but over the first six months also built up our own expertise to the point, the client became very hands off.

Work from home positions make a lot of sense for this work as its very independent and easy to assign, track and review. We also got past a lot of challenges with work from home team, but really building the team using social media to connect them and make them feel like part of the larger organization.  This hybrid approach where the employees feel both independent and connected has led to extremely low attrition.

We also found that in the Philippines, there are literally a million former call center employees, with college degrees, good English and the drive to do a good job who left the call center industry to spend more time with family. So our work from home jobs are right in line with their needs.

Things have worked so well, the client has had us add a graphic design team, an email-marketing team, a desktop support team and a customer care team in addition to the key word team. The key word team has added a QA team and a 2nd level support team as well.

I publish and share a lot of content about helping businesses get a better handle on their analytics in order to build a culture of data-driven decision-making. Follow Up to Q17: HR Analytics Trends

As a follow up to my last blog, I wanted to share a few more points about HR and Recruitment analytics then time allowed for. So here’s what I left out.

First we are seeing a massive replacement of licensed, traditional HRMS systems taking place. Many large companies either have, our or are looking into replacing the core HR applications. Most where built internally, just store structured data, are difficult to pull data from unless you can write code and are not integrated with other data structures.

The replacements are often vendor managed, cloud based, data storage solutions with end user interfaces that simply finding and analyzing data and often automate much of the reporting. And they can be updated in hours versus minutes, versus the old platforms that could take weeks if not months to update.

These new platforms are able to provide almost limitless data points, have built in business dashboards and are starting to offer powerful predictive analytics models. The days of many of the old school CRMs and ATSs we are using to manage people data are truly numbered.

Another trend worth mentioning is the efforts cutting edge teams are putting into both candidate and employee engagement. Attempts to “gamify” various part of the employee lifecycle to make data gathering, analysis and sharing more eventful is increasingly common. Its common knowledge that ways to attract and keep the attention of millennials is significantly different then it is for baby boomers or Gen Xers.

Dr. Sullivan mentioned that “we are seeing the traditional annual engagement survey is going the way of the dinosaur (slowly however) and a new breed of pulse tools, feedback apps, and anonymous social networking tools has arrived.” It has never been more important to look at not just the enterprise wide health of a company, but that of small communities within the enterprise.

Metrics that measure how engaged an employee once a year is are no longer enough. We can use things like sentiment analysis, text analytics and social media data scrapping to uncover things we would never see in a survey where everyone is pressured to give top scores.

And we really have to get beyond historical data and descriptive analytics to look at current and predictive metrics. We need to quickly know when and why metrics are headed in the wrong direction and measure the impact of our solutions. And this goes for not just current employees, but future ones as well. Candidate satisfaction with the hiring process is often an over looked metric.

We also now have the data and the tools to run predictive models on how, when and why someone may be looking to leave the company. This creates another whole area of HR analytics to look at.

Dr. Sullivan added that “we are seeing tools to predict flight risk, assess high potential job candidates, even find toxic employee behavior – are all in the market today.  While many are not highly proven yet, they all work to a degree, providing great value to any company.”

Now we have, three more trends to consider when it comes to analytics in HR & Recruitment:

  1. Replacement of old internal HR systems with new vendor managed tools
  2. The evolution of employee engagement tools
  3. Predictive analytics modeling

Hybrid Staffing Solutions – It’s Not Just Outsourcing

One of the challenges of my business is that it is not simple to explain to someone.

We are not a straightforward outsourcing company.

I don’t work with clients who are just looking to save money by sending jobs overseas.

Instead I offer a hybrid staffing solution. And what is that exactly?

First off I specialize in basic analytics. The types of clients we take on have a need for someone to analyze something in order to answer questions and provide solutions. We don’t do traditional customer service, we are not tech support and we don’t take on many advanced analytics projects.

If someone comes to me asking about predictive analytics models, the blending of big data sources or data science, I am happy to consult with them long enough to find a good match with a company who deals in these things. But it’s not what we focus on.

We are good at things like analyzing social media content, public data mining, building and maintaining business dashboards, conducting demographic research and gather competitor data. We use Tableau and Excel. We help people who have systems in place, they just need assistance with maximizing their value. This is what I teach my team.

We are a niche business partnering with companies who have a specific need.

Our clients are small to medium sized businesses in growth mode. I’ve worked with both small mom and pop businesses and big corporations. They both have limitations to our business model. Our clients all have an analytics centric culture, they just don’t have the resources to optimize and grow the business completely in house.

Another difference between what we do and what traditional outsourcing companies offer is that most of our team is home based. As a general rule, I don’t like the office based model when working with talent from the Philippines. Running an office team in the Philippines is very complicated due to the labor laws and competitive market. It’s us much easier to attract top talent at an affordable price by setting up virtual teams.

In the end, my success has primarily been because we find ways to merge the culture of the client with the team in the Philippines. We don’t look and feel like most outsourced teams, because we integrate the new team into the client’s culture.

So now you have a better idea of why I say it is somewhat of a challenge to explain our model. We offer hybrid staffing solutions… a Philippines based, virtual team set up to mirror the client culture who offer a variety of analytics and back office business services.

Maybe it is not as hard to explain after all.

Q7: What exactly is data science and why the rapid rise of data scientists?

A year ago I might have found it challenging to really answer this question. The first time I had heard of the term data science and a data scientist wasn’t that long ago. And I have been doing some pretty advanced analytics for close to 20 years now.  I know the term has been around in academic and research circles awhile longer, but 2014 is the first time I ever saw a job posting for data scientist in big business.

So what is data science? Besides simply being the study of data, it generally refers to using complex models, machine learning, predictive and prescriptive analytics and powerful technology to analyze business data in much greater volume, velocity and variety then possible a few years ago.

And of course the ones charged with doing the data science are data scientists. They understand math, statistics, and theories that can be applied to business data using new technologies and methodologies.

The biggest challenge to being a true data scientist is that you have to be adapt at both technology and working with people. Being a business data expert, knowing how to code and doing higher math are only half the job. You have to also share your data, communicate it in ways that drive action, share and engage with non-data centric people. It’s hard to find people who are good at both.

In addition, whole some data scientists are educated to be data scientists, very, very few actually have any kind of degree in data science. That kind of degree really didn’t exist until very recently. Instead most data scientists have advanced degrees is related subjects and have migrated into the business world do to market demand.

That demand has been growing at a staggering rate the past few years as every day we generate more and more data across the planet. President Obama first employed a data scientist for his campaign in 2012. The White House now has a chief data scientist position.

If you were to compare results from job board searches form 2012, you’d see maybe 100 data scientist job postings. Now its easily in the 1000’s.  So that’s why the job market for data scientist is one of the hottest around.  Lack of training programs, having both tech and people skills, and the booming demand due to unending new data to being analyzed.

Some people ask me if I’m a data scientist I am careful with my answer. True data science is not something I am academically prepared for nor I have never published anything in a scholarly journal. But my real world experience working with data has made me an expert on many aspects of data science.

I guess I feel more like an analyst, but a freakin awesome analyst who can do a lot of things using data that are super important to a business.

Q5: What are some basic strategies an analyst can use to find the right data at the right time? – Part 1

Several years ago I came across a book called the Accidental Analyst. After reading the book I was inspired to come up with a way to teach analytics to college students and fresh graduates.

The core of both the book and my program hinges on the ability of an analyst to find the right data at the right time.  The authors suggested that identifying your data is where it all starts. Identifying exactly what you need to address whatever it is that you need to report.

When I am training newbies, I generally brake finding data into two parts… the process of getting the data and the process of making sure the data is valid.

Back at Wells Fargo, the single greatest attribute that I had that made me successful was my ability to size up how long it would take me to deliver something. Knowing what data I would need, where I would find it and how long it would take me to analyze it to come up with something useful made me somewhat of a wizard in the minds of the team.

Finding the right data at the right time requires one to first off know their data. You have to know how the data is captured, where it is stored and how it makes it way to you. Knowing the data architecture in your business is the key.

So you have to get to know the people who know where you data comes from and how it gets there. Learn from them. Partner with them. Buy them doughnuts.

A few months ago I came across an analogy being used to describe data in a business. That of a data lake. A data lake is the living, breathing, evolving pool of all the data in a business. If you have a good data architecture, and you can navigate it fairly easily, then you have a data lake.  Ideally, your business has data structured in such a way you can live off it. Data to a business is like water to living things… it sustains life

So once you have the lake mapped out, then you have to learn how to fish it. Knowing where the fish are biting is another key. Once you know what data you need, you have to know how to get to it quickly.

Business Intelligence tools help us here. As does coding languages to extract data from a database. These are your fishing tools. You have to practice using them to be good at getting the right data at the right time.

Another way to optimize your data search is to save your work. Of as I call it leave yourself breadcrumbs. Save the query. Cut and paste the code into a document and save it. Write down the steps. Whatever you need to do to replicate what you just did so you can do it again in the future without starting over from scratch.

So to recap, how to you find the right data at the right time? You know its structure, you understand how its stored and you leave yourself clues to do things faster next time.

Now the other part of the equation is knowing if the data you are using is the right data. Finding data quickly doesn’t do you any good if you bring back the wrong data. We’ll talk about data validation and data quality in a future post.

Q4: Can you please describe the current state of analytics in the Philippines? – Part 2

So the last blog post gave us the history. Now let’s cast an eye on the future.

Over the past year or so I have started to see a significant effort from data science and analytics professionals come together to address some of the challenges outlined in my last blog post.

In short, the way higher education and the government has approached the need for analytics talent is simply to little to late to meet the needs of many businesses.

Everything they are doing helps, but in the end the world is desperately looking at the Philippines to do with analytics what it did with customer service. To become a center of capable, long-term and affordable talent.

With taking customer service calls, it was a natural fit given that most Filipino college graduates have a foundation in English. With analytics and data science it has not been so easy. While many Filipino have the underlying course work in coding, database management, computer science, etc… they are not getting enough exposure to data-driven decision making, business intelligence tools,  and more advanced things like machine learning, prescriptive analytics and blending big data from diverse data sources.

I don’t want to sound too pessimistic, things are moving quickly but it is generally the multinationals driving things forward. They have the clients, they have the need and so they go out and find people and train them. That’s why 3 years ago hardly anyone in the private sector was offering analytics training, now you see more and more options all the time. They are generally expensive and narrow in focus, but they are opening up huge opportunities for data loving Filipinos to get into upwardly mobile and financially rewarding careers.

I belong to a couple of newly founded organizations of data scientists and analysts who meet on a regular basis to share knowledge, support each other’s ideas and build a community with the goal of using data to helping both the Filipino to fill these open jobs and for the Philippines to begin to use more data in decision-making so we can solve the big issue problems important to all of us.

It’s a pretty exciting time.

So where next?

Given that the Philippines is one of the youngest countries in terms of average age on the plant and the youth are incredibly communal and very tech savvy, I have found great success in training batch of Filipino fresh graduates in basic analytics. Of the 200 or so trainees I have personally trained, most of them now have jobs with analyst in their title.

I have also seen a lot of talent quickly go from novice to expert using applications and doing coding in relatively short periods of training. In many respects the approach to analytics is more vocational then academic allowing for quicker training.

Beyond these strength, you can expect more partnerships between the government, higher education and big business to offer training and career pathing.  The success of the BPO industry is really the driving force to add employees who can do the tasks of an analyst. The huge surge in job postings demonstrates this quickening trend.

Finally, the reason I see a bright future for analysts and data scientists in the Philippines is the simple fact that Filipinos gravitate to under filled career paths, they push themselves to get the skills to fill those jobs.  You see it in the Middle East oil fields, in sailors and seamen in just about every ship at sea, you see it with overseas workers across the planet, and you saw it happen with call centers.
